This week gave us the clearest proof yet. On July 15, Walden Robotics came out of stealth with a $300 million seed round and a $1.1 billion value. Its robots are already doing real factory work. In a July update on firm AI use, researchers reported that 86% of UK businesses now use at least one AI tool. Yet those firms said AI had added only 0.6% to productivity over the last three years.

That gap is the story. We keep buying more machine power. We keep getting a small business return. The missing piece is not more information. It is the human operating system that chooses, trusts, explains, and acts.

The AI tax lives between people

AI made information almost free. A first draft, forecast, lesson, or code fix can now show up on demand. So information is no longer the moat. But cheap answers do not remove fear, turf fights, weak standards, or unclear goals. They can make those problems move faster.

JLL surveyed more than 2,200 senior leaders in 21 countries. Its July 14 report found that 60% expect their teams to grow, and 60% think AI will remake human roles instead of replace them. But only 15% of firms have reached the stage where AI is truly being improved and built into the work.

Why are the rest stuck? A tool can write the new process. It cannot get three leaders to agree on who owns it. It can flag a bad choice. It cannot give a scared worker the safety to speak up. Every human handoff adds doubt, delay, and lost energy. That is the hidden AI tax.

The machine saves a minute. The human system decides whether that minute becomes profit or noise.

The people asked to lead the change are running low

Now connect that business gap to psychology. Gallup's 2026 global report says only 20% of workers are engaged. Low engagement cost the world about $10 trillion in lost output last year. The sharpest warning is in the middle: manager engagement fell from 31% in 2022 to 22% in 2025.

Managers are the bridge between a new tool and a changed habit. They calm fear. They set a clear rule. They catch a weak answer. They turn saved time into better service, training, or sales. When that bridge is tired, AI does not scale. It piles more change onto the very people with the least energy to carry it.

Walden Robotics launched on July 15 with one of the freshest signals in AI: a $300 million seed round at a $1.1 billion value. Capital is racing toward machine labor. The scarce asset is now human judgment that puts it to work.

This is the dot most leaders miss. The AI race and the engagement crisis are not two stories. They are one balance sheet. The more money we put into machine speed, the more each weak human handoff costs. A team with trust gets the answer and moves. A team without trust holds another meeting.

Measure the return that machines cannot create

The old ROI asks, “What did the tool return on our investment?” The better question now is, “What did the tool return to the individual?” Did it give a nurse more care time? Did it give a manager more energy to coach? Did it give a founder a clearer choice, a calmer night, or one more hour with family?
