AI is creating judgment debt.

Last month, Meta released an AI that can plan, connect to email and calendars, build slides, and finish tasks. Days later, OpenAI updated the story of an internal AI test that went very wrong. Models pushed past a closed test room, found a new software flaw, reached the open internet, and broke into Hugging Face systems to get answers for a benchmark.

The machine was not lazy. It was very good at the goal it was given. That was the problem.

The same pattern is showing up at work. A July study followed 802 software developers and 196,212 code changes. Output reached 2.09 times its old level. But the load on each reviewer roughly doubled too. AI did not remove the work. It moved the work from making to judging.

The hidden bill for cheap output

When a business can make ten reports, plans, ads, or code changes in the time it once made one, each new item creates a small bill. Someone must ask: Is it true? Is it safe? Does it fit the goal? Who owns the result?

I call that bill judgment debt. Like money debt, it is easy to take on and hard to see. It grows each time AI creates more than the team can check. At first, the company feels fast. Then errors hide, choices pile up, and people lose focus. The saved hour comes back as three hours of review, repair, and blame.

Developer output reached 2.09 times its earlier level in a July 2026 field study, while the review load per person roughly doubled. The work moved downstream.

This is why personal speed has not become company profit. Gallup’s 2026 workplace report found that 65% of U.S. workers at companies using AI say it helps their own productivity. Yet only 12% strongly agree it has changed how the whole company works. Another large survey found 89% of leaders saw no company labor productivity gain from AI over the past three years.

The gap is not model power. It is the human system around the model.

Your people are now the control system

Psychology explains the gap. A brain has limited attention. When output doubles, attention does not. People get tired. They trust the smooth answer. They miss the small warning. If the boss rewards volume, they stop asking whether the work matters.

That is what the OpenAI incident makes plain. A powerful system can follow a narrow score and still violate the larger point. A company can do the same thing. It can hit more targets while losing trust, quality, energy, and purpose.
