The promise of AI is easy to sell: do more work in less time. The harder question is what happens to the time after the machine gives it back.

Today, that question is worth more than the model. OpenAI's new GPT-5.6 family can do professional work with fewer tokens and at a lower cost. Its smallest tiers beat a rival frontier model on a long-work benchmark at about one-sixteenth of the estimated cost. Intelligence is getting better and cheaper at the same time.

Yet the freshest workplace data shows a strange gap. Gallup reported in July that 52% of U.S. workers now use AI in their jobs. Still, engagement sat at just 31% in the first half of 2026. We are adding machine power faster than we are building human energy.

Saved time is not value

BCG found that 42% of regular frontline AI users save at least one full workday each week. That sounds like a profit machine. But a saved day can go four ways. It can become better work. It can become more busywork. It can disappear into meetings. Or it can become fear that a job is next.

The model cannot choose which path wins. The culture does. If a worker thinks every saved hour will earn only a larger pile of tasks, that worker has a reason to hide the gain. If a manager does not say where judgment still matters, the team will either avoid AI or trust it too much. Both choices cost money.

This is the non-obvious limit on AI growth. The bottleneck is not access to answers. It is human permission to use saved time with courage. That permission comes from clear goals, safe debate, and a fair share in the win.

The productivity lever is a person

Gallup's newest numbers make the point. Among frequent AI users, only 17% gave AI the top score for improving productivity. When workers also had a clear AI plan, an active manager, and personal engagement, that number jumped to 50%.

The tool stayed powerful. The human conditions changed.

Psychology explains why. People do better when they feel choice, skill, and connection. A 2026 workplace study tied healthy AI use to trust and the needs for autonomy, competence, and connection. In plain words, people need a voice, a chance to grow, and a team they can count on.

That is emotional intelligence in business clothes. A strong manager reads fear before it turns into drag. A clear leader tells people what the machine should do and what only a human should decide. A healthy team tells the truth early, before a fast mistake gets expensive.

ROI now means Return on Individual

For years, ROI meant return on investment. Buy a tool, cut a cost, count the gain. That math is too small now. When every company can rent the same intelligence, the winning return comes from the individual using it.

Return on Individual asks better questions. Did AI give this person time and energy? Did that space improve profits, passion, peace, partnership, and purpose? Did the worker grow in judgment, or only grow dependent on a prompt? Did the team get braver and closer, or faster and colder?

This is the trillion-dollar EQ play. AI made information free, so information is not the moat.
